Start with your strengths. Every company, no matter how troubled its culture, does some things well. Identifying your company's strengths and assets provides a foundation of pride and optimism on which people can build new cultural traits. Focusing just on what's wrong leads to a dangerous it's-broke-so-we-must-fix-it mindset. Retain and strengthen the positive core—those traits you must keep no matter what changes you plan to make. Use these strengths to help eliminate damaging and inappropriate traits.
Engage all stakeholders. Stay in constant touch with all the people affected by the way your company operates. Involving your employees promotes greater ownership and strengthens their commitment to creating the new culture. Suppliers and alliance partners can provide insights on how you meet, exceed, or fail to meet their expectations.
Research the state of the art. Scan the business media, including news articles and books; visit with leaders at other organizations; review the research on how culture differentiates top-performing companies from the also-rans; and remain on the lookout for cultural traits that honor The New Corporate Facts of Life. Also consider your competitors, who may have cultivated traits you should emulate or avoid.
Review your company's strategy and vision. (See Chapters 3 and 4 for more on these subjects.) Consider whether your strategy and vision have changed and whether they need to change. Identify the cultural qualities needed to fulfill the vision and execute the strategy.
Communicate the desired cultural traits to all stakeholders. Broadcast the cultural traits you desire for your organization widely and frequently. Test whether stakeholders understand and embrace them. Ensure that the behavior, comments, and decisions made by leaders reflect the desired culture.
